The symptoms

You probably already recognize the pattern.

Without the right guardrails, Microsoft 365 environments grow more complex and stale each year. Every person that asked for a Team got one. Every project that needed a SharePoint site got a SharePoint site. People still kept most content in OneDrive even if they were told not to. Five years in, the environment is a layered archaeological ruin where early decisions and current-state live side by side.

The methodology

Subtract before adding.

Most consulting firms come in with a list of things to add. New tools to deploy. New sites to build. New policies to write. We start with subtraction.

Sara Teitelman’s book Zen and the Art of Digital Transformation (Wiley, 2025) calls this the technology haircut. The Marie Kondo borrow is intentional. Before you ask what an environment should look like, ask what does not earn its place. The Teams nobody uses. The SharePoint sites whose owners left. The legacy file shares that predate the cloud migration and never got fully decommissioned. The five overlapping tools that all do similar things badly.

The decluttering pass is the part of the engagement that nobody volunteers to lead and everybody benefits from. It is also the part that gives the rest of the work its credibility. By the time we start redesigning, the environment is small enough to redesign carefully, and the people who will live with the results trust in the “why.”

01 PHASE

Discovery and assessment

Three to five weeks

We run a structured assessment of your Microsoft 365 tenant. Configuration, usage, licensing, AI readiness across your data estate. The AI Readiness Assessment is often the on-ramp here. We also do listening sessions with the people whose work the environment actually supports. The deliverable is a written current-state read your leadership can act on.

02 PHASE

Decluttering

Three to five weeks

The technology haircut. We identify the Teams that do not earn their place, the SharePoint sites without owners, the legacy file shares that should have been decommissioned years ago, and the licensing that does not match how people actually work. We bring the recommendations to your team and we do the cleanup together.

Redesign and reconfiguration

Four to twelve weeks

With the environment smaller, we redesign what is left. Site structures, permissions, sharing controls, content lifecycle, governance policies. Where it makes sense we deploy Microsoft Purview for sensitivity labeling, data loss prevention, and compliance posture.
